SEO or Google Ads — where should the budget go?
Let's be upfront about our bias: we run Google Ads campaigns for clients, but we are an SEO-first agency and we will usually try to talk you into SEO instead. You should know that before reading our comparison. What follows is why, with our real prices for both — and the situations where we'd still tell you to run ads.
For most established businesses, SEO. Google Ads buys traffic immediately and it stops the day you stop paying — with us that starts at R6,050 per month total, of which R3,450 goes straight to Google rather than into anything you keep. SEO takes three to six months to start moving, costs from R2,880 per month, and every page built stays on your website earning whether you continue with us or not. The exceptions are real but narrow: if you need enquiries within weeks, if your website is brand new with no search history, if the campaign is seasonal, or if the keyword is dominated by national brands you cannot realistically outrank — in those cases ads are the right call and we will say so. Outside them, paying monthly for clicks on keywords you could rank for is renting something you could own.
The distinction that actually matters
One is rent. The other is a deposit.
Your ad appears because you're paying for that click, right now. It's instant, controllable and measurable to the rand. The moment the budget stops, so does the traffic — the same afternoon. Nothing accumulates, but nothing is wasted either: you paid for clicks, you got clicks.
Each page we build stays on your website and keeps earning long after it was written. It takes months rather than hours to start working, and no one can promise you a position. But you're not renewing a lease every month, and if you pause, the pages don't disappear.
Renting has its place — when you need the space this week, or only for a season. But most businesses we meet have been paying rent for years on something they could have owned outright by now. That is the case we keep making, and it is why we lean the way we do.

Read the Ads column carefully: a meaningful share of it is your Google spend, not our fee, and you can raise that budget whenever you like. The SEO column is the whole cost. When we won't push SEO
The four cases where we'll tell you to run ads instead.
We lean SEO, not blindly. In these four situations recommending SEO would be bad advice, and we say so on the call rather than taking the retainer.
Cash-flow pressure, an empty diary, a quiet quarter. SEO cannot help you in three weeks and pretending otherwise would be dishonest. Ads can be live tomorrow morning.
A site with no history and no authority takes a long time to rank for anything competitive. Ads buy visibility and revenue during the months when SEO genuinely cannot deliver yet — then the SEO takes over.
A December promotion, an event, a short intake. Building permanent pages for a six-week window is a waste of your money. Ads switch on and off with the season; pages don't.
Some keywords belong to companies with budgets you will not match this decade. Buying that click is cheaper and faster than trying to outrank them, and we would rather tell you that than sell you a losing campaign.
Worth knowing about the second one: a couple of months of ad data tells us which search terms actually produce enquiries rather than just traffic. We use that to decide what to build SEO around, which is a better starting point than keyword research alone. So even when we do recommend ads, we usually recommend them as a bridge to the organic work rather than as the destination.
Why we lean this way

Six reasons we will keep making the case, even when a client arrives asking for ads.
If you have spent two years buying clicks on a keyword you could plausibly rank for, you have rented something you could have bought several times over. This is the most common case we see.
In some industries a click costs more than the profit on the sale it might produce. Paid traffic can be unprofitable by arithmetic, no matter how well the campaign is run.
For considered purchases, buyers read several pages before they enquire. Ads catch them at the end; content catches them while they're still deciding, which is when preferences are actually formed.
This is new and it matters. ChatGPT, Google's AI Overviews, Perplexity, Grok, Claude and Gemini cite organic sources. They do not cite your Google Ads. As more buying research moves into assistants, paid budget buys you nothing on that surface.
Organic visibility is an asset that appears in a valuation. An ad account is an expense line that stops the day the new owner stops funding it.
Covering a region or several service areas through Ads means paying for every click in every one of them, every month. Pages covering those areas are built once and keep working.
What happened with one client
He paused the ads himself.
Sixteen months into an SEO programme, a client's site-wide average position had moved from 57 to 6 and clicks from the United States were up 1,970%. Organic enquiries were arriving steadily enough that the paid campaigns were no longer earning their place in the budget. The founder and CEO made the call to pause the ads and leave the budget in SEO.

What we actually advise
Ads as the bridge. SEO as the destination.
When a client does need both, this is the shape we recommend — and note which direction the money travels.
Ads keep enquiries coming while the organic work is still invisible, and the campaign data tells us which search terms genuinely convert. Those become the first topical keywords we build pages for. This is the phase where ads earn their place.
As each keyword starts ranking, you stop bidding on it and either move that budget to a term you don't rank for yet, or take it back. You keep the traffic and stop paying for it twice. Done properly, the ad budget shrinks over time rather than becoming permanent.
The question that usually settles it: add up your ad spend for the last twelve months, then look at which of those keywords you could realistically rank for. Whatever you spent on that group is what the rental has cost you for one year. In most cases it is more than a year of SEO would have been — and unlike the ad spend, the SEO would still be working now. That is the whole argument, and it is also what our Google Ads page tells clients: don't rely on ads alone.

The questions we get asked before clients decide.
- Is SEO cheaper than Google Ads in South Africa?
- Month to month, our SEO starts lower — R2,880 versus a R6,050 minimum for Ads, of which R3,450 is your Google spend rather than our fee. But cheaper is the wrong comparison, because you are buying different things. Ads buy clicks that stop when you stop. SEO buys pages that stay. Over a year or two SEO usually costs less per enquiry for keywords you can rank for; for keywords you cannot, Ads may be the only way to appear at all.
- Can I do both, and can I afford to?
- You can, and if the budget genuinely supports both we will run them together — ads on the terms you cannot win organically or that only matter seasonally, SEO on the terms you can own. But if the budget is tight enough that one of them has to be starved, we will recommend putting it into SEO and pausing the ads rather than running two half-funded campaigns. A poorly funded ad campaign burns money faster than no campaign at all.
- How long before SEO replaces what I spend on ads?
- For most sites, meaningful movement starts appearing between three and six months, and the point where you can genuinely reduce ad spend on a given keyword tends to be somewhere past six months. It depends on how competitive the term is and what condition the website is in. Anyone giving you a date without looking at your site first is guessing.
- If I stop paying for SEO, do I lose everything?
- No. The pages remain on your website and keep ranking, which is the fundamental difference from Ads. What stops is the new work — the additional pages, the ongoing improvements and the responses to competitors moving. Positions usually hold for a while and then slowly erode as others keep publishing. With Ads there is no gradual anything: traffic ends the day the budget does.
- Do Google Ads help my organic rankings?
- Not directly. Paying for ads does not improve your organic position, and Google has been clear about that for years. There is an indirect benefit worth knowing about: ad campaigns show you exactly which search terms produce enquiries, and that is genuinely useful intelligence for deciding what to build SEO around.
- Do AI assistants like ChatGPT show Google Ads?
- The assistants that cite sources cite organic pages, not your ad campaigns. When someone asks ChatGPT, Perplexity or Google's AI Mode for a recommendation, what gets quoted is content those systems can fetch and read. As more research moves into assistants, paid budget buys nothing on that surface — which is a reason to have organic depth as well as ads, not instead of them.
- What if my website isn't good enough for either?
- Then that is the first thing to fix, and we will say so before you spend on either service. Ads sending traffic to a page that does not convert wastes money immediately; SEO built on a broken site struggles from the start. We quote that work separately rather than burying it in a monthly fee.
- Which do you recommend if I can only choose one?
- SEO, in most cases — we are open about being an SEO-first agency. The exceptions are genuine though: if you need enquiries within the next month, if your website is brand new, if the campaign is seasonal, or if the keyword belongs to a national brand you cannot outrank, then ads are the better use of the money and we will tell you so. Outside those four situations we will make the case for SEO, because you end up owning the result instead of renting it.
- Why do you push SEO over Google Ads?
- Because of what you are left with. Twelve months of ad spend buys twelve months of clicks and then nothing; twelve months of SEO buys pages that keep working, appear in AI assistant answers, and count as an asset if you ever sell the business. We still run ad campaigns and we still recommend them in the situations above — but if you ask us where a rand is best spent for a business that can wait a quarter, the answer is going to be SEO nearly every time.
